A P&L meeting is not finished when everyone understands why the number moved. It is finished when the explanation changes the next operating cycle. “Monitor commissions.” “Improve F&B capture.” “Control utilities.” Those phrases sound active, but they do not tell us what will change, who will change it, what must be protected, or when we will know whether it worked. Monitoring is not a decision.
The last pass of the 20-minute read is to turn the supported movement into an owned response.
Use one decision sentence: “This line moved by this amount or rate because of this verified driver. This owner will change this lever while protecting this guardrail. We will check this metric on this date or cadence.” If the cause is not verified, replace the cause with “Evidence required” and name who will verify it and by when. The owner should be the person who controls the first practical lever—not merely the department where the cost is recorded.
Compare these two closes. Weak: “We will monitor OTA cost.”
Stronger Decision-ready version is: “Commercial will review channel fences for soft midweeks by Friday; Finance will report Net RevPAR weekly for four weeks while the General Manager protects the agreed occupancy floor.” Or take F&B.
Weak action is: “F&B must improve capture.”
Decision-ready close would be: “F&B will test one offer for the room-only guest segment and read capture by meal period within two weeks while protecting outlet contribution.”
The second version creates a lever, a person, a guardrail and a test.
For a fuller monthly commentary, you can use these six questions before writing the paragraph:
What moved?
What caused it?
What type of movement is it?
What did it affect?
What can and cannot safely be concluded?
And what response and proof will close it?
This prevents polished commentary from hiding an unknown driver or a missing decision owner.
Once you have completed the commentary, That would complete 20-minute method:
frame,
sequence,
diagnose, &
decide.
The objective is not to read every number. It is to know where management needs to look next, who controls the first lever, and what evidence will prove that the response worked.
