Practical answers for decisions hotel teams face.

Focused answers are the fastest entry point when you are still trying to understand what a number, variance or management issue actually means.

How should a hotel manager read a P&L without jumping to the wrong cause?

A hotel P&L should not be read as a narration of figures from top to bottom. It should be read as a diagnostic tool. Start with the reported variance, flex the expected cost to the actual operating level, separate fixed and variable behavior, test price and mix, identify the controllable movement, and finish with a named action, owner and review point.

What is hotel flow-through, how is it calculated, and when can it mislead?

Hotel flow-through measures how much of a change in revenue becomes a change in contribution or profit. The ratio is useful only when the comparison basis is consistent and the direction is understood: revenue up/GOP up, revenue down/GOP down, or revenue and GOP moving in opposite directions can produce very different management meanings. Use flow-through as a conversion signal that directs the next investigation, not as a universal performance grade.

What is GOP in a hotel, and how is it different from Departmental Profit, EBITDA and Net Profit?

Departmental Profit, GOP, EBITDA and Net Profit are different levels of the hotel performance ladder. Departmental Profit tests a revenue-producing department after its direct costs; GOP tests the whole hotel operating platform after undistributed expenses; EBITDA takes the analysis through the applicable lower property and contractual layer before interest, tax, depreciation and amortization; and Net Profit is the accounting result after financing, depreciation/amortization and tax. Name the profit level before explaining the performance.

What is the difference between a hotel budget, forecast, and flash?

The budget is the approved baseline, the forecast is management's current best view of where the period will finish, and the flash is an early signal designed to preserve decision time. Variance explains why the current view differs from the baseline, and action states what management will do next.

How should hotel leaders manage working capital and cash timing?

Hotel working capital should be managed by tracing each material item to the operating event, the accounting period, and the expected cash date. Leaders should distinguish money earned but not collected, cash collected before service, obligations recorded but not yet paid, and cash tied up in inventory or overdue receivables.

How should a hotel build an annual budget?

A useful hotel budget is a management agreement, not a finance-owned spreadsheet. It starts with a clear budget calendar and source evidence, turns market and operating assumptions into revenue and workload, links that workload to labour and departmental costs, consolidates the result through GOP, capital and cash, and preserves named owners, review triggers, and approval decisions.

How I Read a Hotel P&L: Stop Narrating the Numbers and Find the Real Driver

A practitioner-led guide to reading a hotel P&L by operating driver, flexing costs to actual activity, separating cost behaviour, and turning controllable variances into management action.

  • Do not narrate the P&L line by line; identify the material movement and what moved first.
  • Higher occupancy is an operating level, not a complete explanation for an adverse cost variance.
  • Flex the expected cost to actual activity before isolating price, mix, productivity, timing and structural effects.
